The Free Eye Test Is Not a Gift: Why Loss Leaders Cost Independent Opticians Their Livelihood

By Peter Watson17 August 2026

Nothing is ever free. That is the whole argument, and if you take one thing from this, take that.

The free eye test you keep seeing advertised is not a gift from a company that cares about your vision. It is a loss leader, and a loss leader only works when you become profitable on the other side of it. They get you through the door at no cost to you, they look into your eyes for five minutes, they tell you that you need glasses, and then they have your data, your spend and your loyalty. That is what the exchange actually is.

And it works, because we fall for it. I fall for it. The word free is one of the most powerful words in the English language and the big conglomerates know that better than anyone.

Here is what happens in the meantime. The independent optician down the road, the small family business that has been doing this for years, cannot compete with free. They are not a subsidiary of something larger. They cannot absorb the loss on your eye test and make it back on volume elsewhere. So they watch the footfall go. They watch people who used to come to them every two years get hoovered up by a national chain running a promotion, and they have no answer for it because the maths does not work for a business their size.

What I would ask you to do is think about what you are actually giving up when you take the free test. You are giving up the person who knows you. You are giving up the conversation where you explain the small issues you have been having, where you describe what your working day looks like, where you get actual advice rather than a transaction. The independent optician has the same equipment. They have the training. The only thing they do not have is a marketing budget built by shareholders expecting a return.

And that return has to come from somewhere. It comes from you, eventually. That is how the model works.

This is not about blaming the chains. The mechanics of loss leaders are rational from a business perspective, I understand that completely. But understanding how something works is exactly why you should not sleepwalk into it. When a large American conglomerate offers you something for nothing, the sensible question is: what do they know about me that makes this worth their while? The answer is that you are worth more to them than the cost of an eye test. That should tell you something.

Same argument applies to your local dentist, your local butcher, your local anything. The free offer is the hook. The independent down the road is the thing worth keeping.
